A maintenance-focused shop can be profitable with a lower ARO, while a shop doing major engine or drivetrain work may naturally have a much higher one. The more useful comparison is your own trend over time, ideally segmented by advisor, job type and labor versus parts.

Count every ticket, including small jobs. Excluding low-value repair orders can make the average look better without improving the business.

How do you calculate average repair order?

The basic calculation is straightforward:

ARO = total sales from closed repair orders divided by the number of closed repair orders

For better diagnosis, split the result into labor ARO and parts ARO. That shows whether a change in the overall ticket is coming from labor, from parts, or from the mix of work being sold.

For example, a four-bay shop operating at the 2.2 vehicles-per-bay daily car count reported in the PartsTech 2025 survey would handle roughly nine vehicles a day. Across about 20 working days, a $50 change in ARO would represent roughly $9,000 in additional monthly revenue before any change in costs, taxes or other expenses. Why is ARO important for shop profitability?

Because even a modest change applies across every closed repair order. Increasing ARO through legitimate work that customers actually need can raise revenue without more bays or more vehicles.

The distinction that matters is between capturing work that already exists and simply selling harder. A technician may identify additional needed work, but if the recommendation is not clearly documented, presented and followed up, the shop never captures it.

Selling unnecessary work is a different matter. A higher ARO is not automatically healthier if it brings comebacks, disputes or customer churn with it.

Why doesn't a higher ARO always mean more profit?

Because revenue and profit are not the same thing. A higher ticket can come from additional labor and parts, but the cost of those inputs matters too.
